How to replace a kitchen faucet without flooding the cabinet

Replace a kitchen faucet the right way: testing the shutoffs, basin wrench work, deck gaskets, mounting hardware, and why the supply lines always get replaced.

Most kitchen faucet replacements go wrong in the first ten minutes, not the last ten. Somebody turns the shutoff valve, hears it stop, assumes it sealed, and cuts the supply line loose over an open cabinet full of paper towels and a power strip. The faucet itself is the easy part of this job. Everything underneath it is where the money and the mess live.

Here is the whole sequence, in the order I do it.

Tools and materials

  • Basin wrench, 10 in or 11 in
  • Faucet installation tool for large plastic mounting nuts, optional but fast
  • Adjustable wrench, two if you have them
  • Channel-lock pliers
  • Phillips and flat screwdrivers
  • Utility knife and a plastic putty knife or scraper
  • Flashlight or headlamp, plus a towel to lie on
  • Bucket, sponge, and old towels
  • Two new braided stainless supply lines, correct length and fittings
  • Plumber’s putty, or 100 percent silicone if the deck is stone
  • White thread seal tape for tapered pipe threads only
  • Bowl of white vinegar for cleaning mineral crust off the deck

Buy the supply lines after you have measured, not before. You want the actual distance from the shutoff to the faucet inlet with a gentle sweep in it, not a straight taut run.

Step 1: Shut the water off and prove it is off

  1. Clear the cabinet completely. Everything comes out. You need to see the floor of that cabinet, because that is your early warning system for a drip.
  2. Close both angle stops under the sink. Multi-turn handles go clockwise until they stop with light pressure. Quarter-turn stops go 90 degrees so the lever sits across the pipe instead of along it.
  3. Open the faucet, hot and cold, and leave it open. Water will run for a few seconds and then trickle to nothing. That is your proof the stops actually sealed.
  4. Leave the faucet open through the whole job. It vents the lines so you are not fighting trapped pressure.

If water keeps running after a minute, the stop is not sealing. Do not proceed and hope. Go find the main.

When a stop will not close

Old multi-turn stops seize. The stem corrodes, the packing hardens, and the handle either spins without effect or refuses to move at all. Do not lean on it. A stop that gets forced usually starts weeping at the packing nut an hour later, and now you have a second problem in a cabinet you already emptied.

Shut the water off at the house instead. In most South Florida homes that is either a valve at the meter box near the street or a shutoff on the exterior wall where the supply enters. Find it and exercise it now, before you need it in an emergency. Once the house is off, replace the failed stop with a quarter-turn ball valve while you are already down there. It is a ten dollar part and it makes the next twenty years of sink work trivial.

Step 2: Get the old faucet out

This is the part that eats the clock.

  1. Disconnect the supply lines at the faucet inlets with the basin wrench. Have the bucket under them. There is always more water in a line than you expect.
  2. If there is a side sprayer, disconnect its hose at the faucet body. The nut is usually directly under the spout base.
  3. Find the mounting hardware. On older faucets it is two threaded studs with a horseshoe bracket and nuts, or a large hex nut on each inlet shank. On newer faucets it is usually one large plastic nut on a center shank, or a quick-mount plate with a single hex screw.
  4. Break the nuts loose. This is basin wrench territory. If a metal nut is welded on with corrosion, penetrating oil and patience beat brute force, and a nut splitter beats both if you are truly stuck.
  5. Lift the faucet out and scrape the deck clean. Old putty, dried silicone and a ring of hard water scale all have to come off, or your new gasket will not sit flat.

Step 3: Understand what is holding it down

Mounting hardware is not standardized, and knowing what you are looking at before you crawl under saves a trip to the store.

Top-mount hardware is the one genuinely good innovation here. If your new faucet offers it, use it, because it means you never lie under the sink at all during installation.

Step 4: Deck gasket, putty, or silicone

The base of the faucet has to seal against the sink deck so that dishwater does not run down the shanks into the cabinet.

  • If the faucet came with a molded rubber or foam gasket, use it and use nothing else. That gasket is the designed seal, and putty on top of it can hold the base up and create a rock.
  • If there is no gasket and the deck is stainless steel or enameled cast iron, roll a rope of plumber’s putty and set the base into it. Tighten, then trim the squeeze-out with a plastic scraper.
  • If the deck is granite, quartz, marble or any porous stone, do not use putty. The oils in it can migrate into the stone and leave a dark ring you cannot get out. Use a thin bead of 100 percent silicone instead.

If your sink has three or four holes and the new faucet is single hole, a deck plate covers the rest. Set the deck plate on its own gasket, and do not stack gasket on putty on silicone. One seal, done properly, beats three seals fighting each other.

Step 5: Set the faucet and connect

  1. Feed the shanks and any hoses down through the deck. Do not let the hoses kink at the deck as you push them through.
  2. From below, install the mounting hardware finger tight, then check the faucet position from above before you commit. Spout centered, handle where you want it.
  3. Snug the hardware down. Plastic nuts get hand tight plus a modest turn with the tool. You are compressing a gasket, not building a bridge.
  4. Connect the new braided supply lines. Hot on the left inlet, cold on the right, as you face the sink from the front.
  5. Tighten supply nuts hand tight, then about a quarter turn with a wrench. The rubber-gasketed end seals on the gasket, not on thread tension. Overtightening splits the ferrule seat and causes a slow weep.
  6. Do not use thread seal tape on a compression fitting or on a fitting with a rubber gasket. Tape belongs on tapered pipe threads only.

Step 6: Why the supply lines always get replaced

I replace both lines on every faucet job, no exceptions, and I want you to understand why rather than take my word for it.

A braided supply line is not a metal tube. It is a rubber or plastic hose with a stainless steel braid around it that provides burst strength and abrasion resistance. The braid does not carry the water. The rubber core does, and rubber has a finite service life under constant pressure, constant temperature cycling, and constant contact with chlorinated municipal water. It hardens, it loses elasticity, and eventually it splits.

The braid hides all of it. There is no visible warning. You cannot inspect a supply line and know how much life it has left.

Now consider what a failure actually looks like. That line is under static household pressure every second of every day, whether anyone is home or not. Typical residential supply runs somewhere in the 40 to 80 psi range, and where static pressure exceeds 80 psi a pressure-reducing valve is required. When a 3/8 in line lets go, it does not drip. It runs at full supply pressure, continuously, into a closed cabinet, until a human being finds it and shuts the water off. If that happens while you are at work or away for the weekend, the water goes into the cabinet floor, then the subfloor, then the ceiling below if you are on a second floor or in a condo. In a condo, it goes into your downstairs neighbor’s unit and your association’s insurance file.

New lines cost a few dollars. Buy them.

While you are in there, look at the dishwasher and disposal connections too. The same logic applies to anything rubber under constant pressure.

Step 7: The sprayer hose and the disposal side

If you installed a pull-down or pull-out faucet, the hose gets a counterweight that clips onto it below the deck. Position matters:

  • The weight should sit at the lowest point of the hose loop so gravity retracts the spray head fully.
  • The hose has to swing freely through its whole travel without touching the disposal body, the drain tailpiece, the shutoff handles, or the cabinet back.
  • Pull the spray head all the way out and let it retract five or six times before you close the cabinet. If it snags, move the weight rather than shortening the loop.

Quick-connect couplers on the hose click audibly when seated. Tug on the connection to confirm. A coupler that is close but not latched will hold for a week and then let go.

If you disturbed the disposal or the drain while working:

  1. Reassemble slip joints by hand. Plastic slip nuts do not need a wrench, and a wrench is how they crack.
  2. Make sure the dishwasher drain hose still runs up to a high loop under the counter, or to the air gap on the deck if your sink has one. That loop is what keeps sink water from backfeeding into the dishwasher.
  3. Run water and check every joint with a dry paper towel, not just your eyes. Paper finds a weep that a flashlight misses.

Step 8: Flush before the aerator goes on

Leave the aerator off. Open both stops slowly, a bit at a time, watching the connections.

  1. Run cold for a full minute, then hot for a full minute, with the aerator off. Cutting and connecting knocks loose scale and shavings, and every bit of it heads for the smallest opening in the system, which is the aerator screen.
  2. Cycle the handle through its full range, hot to cold, several times to purge air.
  3. Thread the aerator on hand tight. It has an O-ring or washer and does not want a wrench.

If flow is weak after all that, the aerator screen has already caught something. Take it off, rinse it, and put it back.

Safety and when to stop

This is a low-voltage-risk job, but it is not a no-risk job.

  • There is often a receptacle inside or near the sink cabinet feeding the disposal or dishwasher. Water and that receptacle should never meet. If the cabinet floor is already wet, kill that circuit at the breaker before you start.
  • Do not force a seized shutoff. Shut the house down instead.
  • If the water supply piping in the cabinet is galvanized steel and it is corroded at the threads, stop. Disturbing corroded galvanized pipe frequently breaks it, and repiping is licensed plumbing work in Florida, not a handyman repair.
  • Same answer for any leak you find inside a wall, at a stub-out that spins in the wall, or anywhere upstream of the stop.
  • Do not leave the job overnight with the water on and the connections unverified. Check them again in two hours, and once more the next morning.

When it’s worth calling someone

A faucet swap on a cooperative sink is a solid weekend project. A faucet swap on a twenty-year-old sink with seized stops, corroded mounting nuts and a disposal that needs to come out for access is a different animal, and it is worth an hour or two of someone else’s back. Do I have to replace the supply lines when I replace a kitchen faucet?

Yes, replace them. A braided supply line is a rubber hose inside a stainless steel sleeve, and the rubber core is the part that ages, hardens and eventually splits. The braid hides that completely, so a line that looks perfect can be near the end of its life. New lines cost a few dollars each and they are the cheapest insurance in the whole job.

What is the difference between a basin wrench and a faucet installation tool?

A basin wrench is a long shaft with a spring-loaded pivoting jaw that grabs a nut you cannot see, and it is the right tool for old metal mounting nuts and supply nuts up behind the sink. A faucet installation tool is a lighter multi-size socket on a shaft, made for the large plastic mounting nuts on modern faucets. Should I use plumber's putty or the rubber gasket that came with the faucet?

Use the gasket the manufacturer supplied. Modern faucets are designed to seal on a molded rubber or foam deck gasket, and adding putty underneath can hold the base off the deck and cause a rock. Putty is for older faucets and drain flanges with no gasket. On granite, marble or any porous stone, skip putty entirely and use a thin bead of 100 percent silicone, because putty oils can leave a dark halo in the stone.

What do I do if the shutoff valve under the sink will not close?

Stop and shut off the water to the house instead of forcing it. Old multi-turn stops seize at the packing and stem, and cranking on one often means it will not seal afterward or it starts weeping around the handle. Once the house supply is off, you can replace the stop with a quarter-turn valve, which is the right time to do it since the cabinet is already open.

How long does it take to replace a kitchen faucet?

Budget one and a half to three hours for a straightforward swap. Most of that time is spent on your back in the cabinet removing the old mounting nuts, not installing the new faucet. Corroded nuts, a seized shutoff valve or a sink that also needs the drain and disposal reconnected can push it past three hours.

Why should I take the aerator out before I turn the water back on?

Because cutting and connecting lines knocks loose scale, pipe shavings and bits of old washer, and all of it heads straight for the smallest opening in the system. Run both hot and cold for a full minute with the aerator off, let the debris flush out into the sink, then thread the aerator back on. Skipping this is the number one reason a brand new faucet has weak flow.
